Why AI-Native

Not just who reports to whom — what work is human, what is agent-operated, and how you design the interface.

McKinsey, September 2025: “A human team of 2–5 people can already supervise an agent factory of 50–100 specialized agents running an end-to-end process.” Microsoft calls it the Frontier Firm — human-led, agent-operated. The org design frameworks most CXOs know — Team Topologies, squad models, OKRs — do not account for this third dimension. This program is the upgrade.

  • A work chart replacing your org chart — showing human, agent, and hybrid ownership at every layer.
  • An Agent Specification for every key role type (scope, autonomy level L0–L5, escalation triggers, OKRs).
  • An Agent OKR + KPI framework tied directly to company OKRs (intervention rate, cost-per-successful-task, completion rate).
  • A redesigned hiring model for M-shaped supervisors + T-shaped experts, with Day 1 agent onboarding.

A 90-day agent deployment roadmap with governance guardrails.

Curriculum

12-Week Curriculum (AI-Native Edition)

Phase 1 – Diagnose (Weeks 1–2)

  • Week 1: Org Health Audit + AI Readiness Assessment — map current org, score across 5 dimensions (data, tooling, governance, culture, talent), identify top 3 structural failure points
  • Week 2: Work Chart Mapping — replace org chart with outcome-organized work chart; classify every workflow: human-led, agent-operated, or hybrid

Phase 2 – Redesign the Structure (Weeks 3–4)

  • Week 3: Agent Factory Design — design first agent factory; map human-agent ratio targets by function (GTM, product, engineering, HR ~1:2–3, ops up to 1:300)
  • Week 4: AI-Native Team Topologies — extend Team Topologies (stream-aligned, platform, enabling, complicated-subsystem) with AI agent layer at each node; apply Conway’s Law to AI-native orgs

Phase 3 – Agent Specification + OKRs (Weeks 5–6)

  • Week 5: Agent Specification Framework — one Agent Spec per role type: what agent handles, what human owns, autonomy level (L0–L5), escalation triggers, handoff protocol
  • Week 6: Agent OKRs + KPI Framework — OODA loop measurement (Observe → Orient → Decide → Act); key metrics: intervention rate, cost-per-successful-task, task completion rate, human override frequency

Phase 4 – Function-by-Function Deployment (Weeks 7–8)

  • Week 7: GTM + Product + Engineering Agent Stacks — outreach agents, pipeline intelligence, PR review, test generation, feature research
  • Week 8: Ops + Finance + People Agent Stacks — HR sourcing/screening/onboarding agents, reconciliation agents, vendor management; governance matrix (autonomous vs. approval-required vs. logged-only)

Phase 5 – Governance, Culture, and Hiring (Weeks 9–10)

  • Week 9: Agent Governance + Cultural Rituals — agent lifecycle (onboarding, performance reviews, decommissioning); rituals for human-agent trust; cohesion challenge design
  • Week 10: AI-Native Hiring — M-shaped supervisors, T-shaped experts, AI-augmented frontline; new roles: AI Orchestrator + AI Workflow Engineer; Day 1 agent onboarding for all new hires

Phase 6 – Blueprint + Implementation (Weeks 11–12)

  • Week 11: 90-Day Agent Deployment Roadmap — phased rollout, success metrics, change management, agent governance board
  • Week 12: Board-Ready AI-Native Org Blueprint — complete package: work chart, agent spec library, agent OKR framework, human-agent ratio targets, AI-native hiring model, implementation plan
